1. Assign an owner and evidence for each step

DoneCheckpointOwner / evidence / date
□Scope
Choose pilot SKUs, target buyer, time period, and inventory exposure limit.
□Economics
Verify channel fees, fulfillment, expected returns, advertising, software, and labor.
□Incremental demand
State why orders will add demand rather than move sales from another channel.
□Inventory
Assign a stock system of record; map SKUs, locations, and synchronization rules.
□Stock protection
Set buffers; test simultaneous orders, cancellations, and out-of-stock handling.
□Fulfillment
Verify packed dimensions, shipping promises, labels, tracking, and exception ownership.
□Returns
Test a refund and return; assign customer-service and dispute responsibility.
□Requirements
Check category permissions, product identifiers, product restrictions, tax and return requirements.
□Cash
Record deposits, settlement timing, refund reserves, and inventory commitments.
□Reconciliation
Match test orders to settlement reports, charges, refunds, and actual contribution.
□Pilot review
Compare contribution, service performance, operating time, and cash against the plan.

2. Check incremental economics

Contribution per new order: ______ Added monthly software + labor: ______

Orders needed to cover added costs = added costs ÷ contribution per order, rounded up: ______

Example: $180 additional monthly costs ÷ $5.30 contribution = at least 34 incremental orders. If contribution is zero or negative, more volume does not cover the extra fixed costs. Include lost contribution from displaced existing sales.

3. Review the pilot

Incremental orders: ______ Contribution: ______ Return loss: ______

Late / failed orders: ______ Operating hours: ______ Cash tied up: ______

Decision: □ Expand selected SKUs □ Fix and retest □ Stop expansion

Evidence, unresolved issues, and next review date:
